Migrate multilingual GTranslate site to native PHP structure (SEO-optimized, AJAX template)

Hello,
I run https://cyclone.media, a portfolio website available in three languages (Spanish, English, and French) currently using GTranslate (paid version). I want to replace it with a native multilingual PHP setup that is clean, fast, modular, and SEO-optimized.
My current setup:
Static PHP-based website (not WordPress, no CMS)
All pages already use include() for header.php, footer.php, and nav.php
Folder structure is organized: individual pages like projects/, services/, contact-us.php, etc.
Translations are already done in all three languages.
I manage the code directly (HTML/PHP/CSS/JS), no dynamic content or database.
What I need:
Replace GTranslate with a native multilingual system using PHP translation files (e.g., lang/en.php, lang/es.php, etc.) to avoid code duplication.
Maintain the current modular layout and include() structure — only replace static texts with dynamic variables.
Implement SEO-friendly language structure, using subdirectories like:
/en/ for English
/fr/ for French
/es/ for Spanish
Properly implement:
<hreflang> tags
dynamic <title> and <meta description> per language
No JS-based translation or external APIs — everything must be server-side and fast.
Clean URLs only (no ?lang=en style parameters).
The SEO must not be affected — this transition should be smooth and transparent for Google.
Optional but appreciated: .htaccess setup for clean routing if needed.

The template used is Stukram – AJAX Agency Portfolio Template (you can have a look at it in themeforest), which uses AJAX-powered page transitions and dynamic content loading.
Your multilingual solution must work seamlessly with this AJAX setup, ensuring that:
Language switching works without breaking transitions or layout.
SEO-related tags (title, meta, hreflang, etc.) are properly handled and updated even with AJAX loading.

I can share screenshots of my file structure (or send a .zip if needed).
I'm a designer/dev myself, so I can understand and collaborate efficiently.

This PHP-based multilingual structure is mandatory as it’s the most SEO-friendly and best suited for my current setup.
No CMS, JavaScript-based translation systems, or frameworks.
Only clean native PHP and server-side logic.
Deliverables:
A working multilingual setup with at least one example page fully translated and functional.
Clear instructions on how to manage translations and pages in the future.
Clean, SEO-safe and modular code is the priority
