Sprint 1A – Technical Audit & Onboarding Stabilization Review (hourly)
Project: My Readologist (iOS, Android, Unity-Based Educational App)
Objective
The purpose of Sprint 1A is to perform a focused technical audit of the current application architecture, onboarding flow, analytics implementation, and authentication systems in order to identify the root causes behind registration drop-off, onboarding failures, and visibility gaps.
This sprint is intended to establish accurate technical visibility before moving into larger stabilization and optimization work.
The primary business goal is to better understand and improve the onboarding and registration funnel while ensuring future development decisions are guided by reliable data and measurable findings.

Technical & Architecture Review
* Review current Unity/mobile application codebase
* Review authentication and signup flow implementation
* Review backend/API integration points related to onboarding and login
* Review Firebase, GA4, and Crashlytics configuration
* Review current analytics and event tracking implementation
* Review existing error handling and logging systems

Root Cause Investigation
* Investigate causes of onboarding and registration drop-off
* Identify root causes of signup/login failures
* Review API response handling and validation logic
* Review timeout and failure handling behavior
* Identify critical bugs, stability concerns, or architecture risks impacting onboarding

Analytics & Visibility Review
* Audit current onboarding, signup, login, and paywall event tracking
* Identify missing or inconsistent analytics events
* Evaluate current visibility into authentication and onboarding failures
* Review whether current event tracking provides sufficient diagnostic insight

Deliverables
At the conclusion of Sprint 1A, the following deliverables are expected:
* Written technical findings report
* Prioritized list of discovered issues and concerns
* Root-cause analysis of major onboarding/authentication issues
* Identification of critical analytics and visibility gaps
* Identification of any major security, architecture, or scalability concerns discovered during review
* Recommended priorities for Sprint 1B and future stabilization work
* Estimated timelines and complexity assessment for proposed fixes

* Read-only GitHub repository access
* Firebase project access
* Firebase Analytics access
* Firebase Crashlytics access
* GA4 analyst/editor access

Engagement Structure
This sprint is intended as a focused audit and assessment phase prior to larger implementation work.
Work will be performed on an hourly basis with a pre-agreed estimated range of approximate hours needed for Sprint 1A.
