About the Project
We're running a private Ultima Online server and need to generate custom character paperdoll sprites — the full-body character images that appear in the UO equipment/paper doll UI. We need to build a reusable pipeline that lets us generate individual armor sets, clothing, and equipment pieces that layer onto a base character in-game as separate items.
This isn't a one-off job. Once the pipeline works, we'll be producing many pieces on an ongoing basis.

Technical Requirements
• Software: ComfyUI (locally hosted, SDXL)
• Final canvas: 260×237px, pure black background (black = transparent in UO engine)
• Style: Greyscale only — no color whatsoever
• Pose: Locked — every piece must use the same character silhouette so armor layers align correctly in-game

What's Not Working
1. Pose lock — ControlNet isn't holding the pose reliably. Reference silhouette is 260×237px (too small for DWPreprocessor to read well)
2. Scale — Character drifts too small, too large, or gets cropped
3. Greyscale/coloring — SDXL wants to colorize. The items need to be greyscale but more important we either need the mannequin to disappear after we make the items OR be True Black (Ultima Online sees true black as transparent).

What We Need
• A reliable ComfyUI workflow that locks the character to our silhouette reference every time
• Consistent greyscale output with the Silhouette gone or True Black
• Deliverable: working .json workflow + sample outputs
• I need to know you can do this, give me a sample \ screenshots.
• I need the price. I will not be paying Hundreds of dollar for an edit Json, this should be a simple project.
Our current workflow JSON is attached.
